HALFSTEEL

We build the hard parts.

Senior product engineering for technically complex products outgrowing their first architecture, team, or delivery model.

We identify the constraint most likely to block the next stage, define what must change, and build the critical systems when implementation is needed.

The inflection point

WHEN THE FIRST VERSION STOPS BEING ENOUGH

Products rarely fail at the point where the idea is proved.

They become vulnerable at the point where the product, architecture, team, and delivery model no longer fit the stage the company is entering.

The roadmap starts slipping. Architecture resists every new feature. AI that worked in a demo becomes unreliable in production. Integrations multiply. Incidents and manual work increase. The team keeps shipping, but leadership can no longer tell whether the real constraint is product scope, architecture, technical leadership, delivery, or operations.

That is where Halfsteel works.

Scale Readiness Review

THE ENTRY POINT · FIXED SCOPE

Find the constraint before adding more code or more people.

A focused 10-business-day product and technical review for validated products approaching a technical inflection point. It answers one question:

What must change now for this product to carry its next stage?
AA clear diagnosis of the real constraint, separated from visible symptoms.
BA map of the critical risks, dependencies, and failure points.
CA prioritized 90-day plan across product, architecture, team, delivery, and operations.
DA clear build, hire, simplify, postpone, or partner decision.

From diagnosis to delivery

We stay for the parts that require senior product engineering.

A review is useful only if it leads to a better decision. When the right answer requires implementation, Halfsteel can stay with the company through architecture, product definition, and delivery.

Scale readiness and technical discovery.

We connect the next business and product stage to the system, team, and delivery model expected to support it. The goal is not a generic backlog of technical debt, but a high-confidence decision about what matters now.

Production product engineering.

We build and evolve the critical product systems that cannot be handled safely as ordinary feature work — including domain architecture, transactional workflows, integrations, reliability, and operating foundations.

Production AI and critical dependencies.

We turn AI and other unreliable external services into operable product components with explicit interfaces, evaluation, capacity controls, fallbacks, observability, and human oversight where required.

Architecture and delivery recovery.

When a roadmap keeps slipping or a platform has become difficult to change, we help isolate the real constraint, reduce unnecessary complexity, restore ownership, and create a buildable path forward.

CASE · HS-001

From ambitious product to production-grade digital economy

A European fan engagement platform connects sports clubs, advertisers, agents, and fans through a digital reward economy.

As the product expanded, the challenge stopped being simply to add features. The system had to carry real users, financial value, AI-assisted decisions, more than twenty network integrations, abuse resistance, operational load, and continued product change without losing control.

WHAT CHANGED
Critical product domains received explicit ownership and boundaries.
Financial state moved into an idempotent, integer-only treasury.
AI moderation became an operable dependency inside a money-moving workflow.
Multi-chain integrations were isolated behind reusable interfaces.
Real end-to-end workflows became reproducibly load-tested and observable.

Capabilities

Complex product decisions, architecture, and delivery — kept connected.

01
Product and technical scale readiness. Roadmap, architecture, team, delivery, production risk, and operational evidence examined as one system.
02
Distributed and transactional systems. Domain-oriented architectures, asynchronous workflows, financial state, ledgers, rewards, settlement, integrations, idempotency, concurrency control, replay, and auditability.
03
Production AI. AI integrated with stable product boundaries, measurable quality, capacity management, failure behavior, observability, and human control where the workflow demands it.
04
Reliability and operations. Deployment, secrets, observability, alerting, incident evidence, realistic workflow testing, and the operating foundations required to trust the product in production.
05
Blockchain and multi-chain infrastructure. A proven specialist capability for products that require it — including EVM, BTC-like, Tron-like, and Kaspa-family integrations.

How we work

Small senior teams, clear decisions, visible trade-offs.

01
Start with the real constraint. We do not prescribe a delivery team before understanding the stage, the evidence, and the decision the company must make.
02
Senior-led throughout. The people who diagnose the problem remain involved in architecture, decisions, and delivery. The engagement does not disappear into an anonymous production bench after the sale.
03
Product and engineering stay connected. We do not treat requirements as fixed input when the product itself is changing. Scope, architecture, risk, and delivery are evaluated against what the company is becoming.
04
Work with the existing team. We work inside the company's repository, workflows, and decision structure. We do not use an assessment to manufacture fear, undermine an existing CTO, or justify unnecessary implementation.
05
Recommend the smallest sufficient intervention. The right answer may be a narrower roadmap, a hire, a specialist, a focused architecture change, a delivery team, or no Halfsteel implementation at all.
06
Delivery boundaries stay explicit. Discovery and reviews are fixed-scope. Larger delivery engagements use visible stages, decision points, and 2–4 week delivery cycles.

Partners

Senior product and engineering leadership, directly involved.

Sergey Nemesh

ENGINEERING PARTNER

Over a decade building production distributed systems, financial infrastructure, complex backend platforms, and the architecture behind the featured case.

Konstantin Moroshin

MANAGING PARTNER

Leads product framing, partnerships, and engagements. Background in international B2B, product strategy, and turning complex technical work into decisions clients can act on.

We assemble small senior teams from people we have already worked with, based on the problem rather than maintaining a generic delivery bench. Capabilities include backend, AI/ML, frontend, infrastructure, DevOps, and blockchain engineering across Europe.
